01Primary case
Building an In-House Video Production Function
Built from zero. Operational in six months.
Gazprom Neft · 2023–2026
- ~10-person in-house team
- 100+ freelancers & production partners
- Launched in 6 months
I built and led Gazprom Neft’s in-house video production function, bringing previously fragmented production into one coordinated system. Within six months, I established the team, contractor network and production standards, reducing external production costs by 40%.

The challenge
Video production was fragmented across departments. Different teams briefed their own contractors, followed different processes and relied on people whose primary responsibilities were not video production.
This made quality, budgets, scheduling and creative consistency difficult to manage.
My authority
I was responsible for establishing and running the video production function.
My responsibilities included shaping the operating model, building the team, selecting production partners, making staffing and contractor decisions, supervising creative production and defining delivery standards.
I managed an in-house team of approximately 10 people and coordinated an extended professional network of more than 100 freelancers and production partners.
What I changed
I centralized production requests and established a common workflow, shared production standards and clear responsibility for delivery.
I built a team that could handle both planned and urgent production needs, developed a dependable contractor network and introduced practical guidelines and checklists.
I also improved how external production was commissioned and managed, aiming for more sustainable working relationships rather than reducing costs by simply pushing down professional fees.
What I did
- Map how video is ordered, approved and paid for today
- Design the pipeline from brief to archive
- Set up the team and the contractor pool, with clear roles
- Write the process down so it keeps working when people change
Business impact
- In-house production function launched within six months.
- External production costs reduced by 40%.
- Production requests brought into a coordinated system.
- Clearer accountability for creative quality, budgets and delivery.
- Less production-related administrative work for communications teams.
